Situation
Our client: an international fast food retailer with over 400 UK outlets. Having outsourced their distribution operation to a Third Party Logistics (3PL) provider, they needed our project management expertise for a UK transition project.
The distribution of produce and catering supplies was being operated from two distribution centres (serving north and south). The 3PL proposed a move to a single National Distribution Centre (NDC), which they believed would deliver cost benefits whilst still maintaining service. This NDC would supply frozen, chilled and ambient produce along with general restaurant supplies.
Our solution
- Working closely with the 3PL, we developed a project plan, along with key measures and daily-reporting procedures to minimise risks and implement predetermined actions to specific problems as they occurred.
- Thanks to our close daily monitoring of both ‘on-time’ and ‘in-full’ delivery performance, we were quickly able to respond to issues and reduce the probability of them recurring.
The total timescale for the project was 3 months with further weekly monitoring for an additional month. All objectives and targets were met with a minimum of disruption.
